Marketing report: what should an agency show every month? (KPI example)

Səməd Muradlı12 min read

A marketing report should show how much of each month's spend turned into business results: ad spend, number of enquiries, cost per lead (CPL), share of qualified enquiries, sales or ROAS, the ideas tested and next month's plan. Reach, likes and follower count are supporting metrics only. A good agency can also show the key figures in a live dashboard, without waiting for the end of the month.

Key takeaways:

  • The core question of a marketing report is simple: how many qualified enquiries and how many sales did the money bring?
  • Cost per lead (CPL) is ad spend per enquiry; ROAS is the revenue earned for every manat spent on ads.
  • KPIs depend on the type of business: property viewings booked for a developer, test drives for a car dealership, appointments for a clinic, ROAS for an online store, trial lessons for a training centre.
  • UTM tags, CRM stages and the Conversions API connect advertising to sales.
  • Since April 2026, Meta offers quality-lead optimisation for new campaigns only with a Conversions API integration.
  • A monthly report can have 8 sections: summary, spend and results, sales funnel, channels, creative tests, lead quality, analysis of causes and next month's plan.

What is the difference between vanity metrics and business metrics?

A vanity metric looks good but has no direct link to sales; a business metric shows how many enquiries and sales the money turned into. If a report contains only the first kind, there is no way to measure marketing's impact on sales.

BirJob's 2026 guide lists two warning signs when choosing an agency: reporting only vanity metrics and not showing clearly how the ad budget is spent (BirJob). Look for these business metrics in your report:

  • Cost per lead (CPL) — ad spend per enquiry: ad spend divided by the number of enquiries.
  • Qualified lead rate — the percentage of enquiries the sales team accepts as real buyers.
  • Cost per sale — ad spend per sale; the main bottom-line metric for businesses with a long sales cycle.
  • CAC (customer acquisition cost) — the total marketing cost of winning one new customer: ad budget plus other marketing costs, divided by the number of new customers.
  • ROAS — revenue for every manat spent on ads: revenue divided by ad spend.
  • AOV (average order value) — the average value of one order; together with ROAS it shows the health of online sales.

Reach, impressions, likes and follower count should stay in the report; they simply explain the cause rather than the result. For example, if reach went up and enquiries went down, the problem is usually either the creative or the offer.

Which KPIs should you track for each type of business?

KPIs follow the business's sales model: with a short sales cycle, revenue and ROAS matter most; with a long one, qualified enquiries, meetings and cost per sale. The table below gives examples for five main sectors.

Business type Primary KPIs Supporting metrics Link to sales
Real estate (developer) Qualified lead rate, viewings booked at the property or sales office, cost per sale CPL, enquiries per project, response time "Viewing" and "reservation" stages in the CRM
Car dealership Test drives booked, showroom visits, cost per sale CPL, enquiries per model, response time Test-drive and contract stages in the CRM
Clinic Appointments booked, patients who attend, cost per patient CPL, cost per conversation, no-show rate Online booking system or CRM
Online store and retail ROAS, cost per purchase, CAC, AOV Cost per conversation, add-to-cart, repeat purchases Website orders, WhatsApp and Instagram Direct orders
Training centre Trial lesson bookings, enrolments, cost per enrolment CPL, enquiries per programme, seasonal trends "Trial lesson" and "payment" stages in the CRM

Treat foreign benchmarks with care. According to WordStream's 2025 report on the US market, the median CPL for Meta lead campaigns was $27.66 across all industries, $16.61 in real estate and $28.22 in education (WordStream). No comparable benchmark for Azerbaijan has been published openly, so compare your CPL not with a foreign figure but with what an enquiry is worth to you: your conversion rate to sale multiplied by the revenue from one customer.

Which sections should a monthly marketing report include?

A monthly report should have eight sections that a manager can read in 5 minutes and act on. The structure below is an example you can adapt to any sector.

  1. Summary. 3–5 sentences: the month's key figure, comparison with the target and the most important decision.
  2. Spend and results. Ad spend by platform, enquiries, CPL, qualified enquiry rate, sales or revenue; comparison with the previous month.
  3. Sales funnel. Impressions, clicks, enquiries, qualified enquiries, meetings or viewings, sales: where the drop-off happens.
  4. Channel and campaign breakdown. Meta, Google, Instagram and Facebook separately; results by project, model or product.
  5. Creative tests. Which ideas were tested, which one won and which figure proves it.
  6. Lead quality and sales feedback. Notes from the sales team, response time, reasons for "poor-quality" enquiries.
  7. What changed and why. Decisions and external factors that affected results: season, competition, budget changes.
  8. Next month's plan. Tests, budget split and target KPIs.

Merging Instagram and Facebook into one line in section four hides an important difference. According to DataReportal's Digital 2026 report, Instagram ads reach 4.25 million people in Azerbaijan and Facebook ads 1.65 million, and 64.3% of Facebook's ad audience is male (DataReportal). If each platform's results are not shown separately, the budget cannot be split properly.

How to plan the budget itself is explained in how to calculate an advertising budget.

How to connect advertising to sales: UTM, CRM and the Conversions API

Three tools connect advertising to sales: UTM tags record where an enquiry came from, CRM stages track what happens to it next, and the Conversions API sends this data back to the ad platform. Without all three, a report stops at CPL and says nothing about sales.

  • UTM — a tag added to a link; it shows in analytics and in the CRM which channel, campaign and ad an enquiry came from.
  • CRM stages — the path every enquiry follows: new, contacted, qualified, meeting or viewing, sale. If stages are not recorded, the claim that "the leads are poor quality" cannot be checked.
  • Conversions API (CAPI) — a channel that sends website, CRM and messaging events from the server directly to Meta; it is used to feed CRM stages back into the ad algorithm.

In 2026 this link became a requirement for quality-lead optimisation. According to Meta's help page, from April 2026 the "maximise number of quality leads" goal is not available in new campaigns without a Conversions API integration, and the change applies to existing campaigns from August 2026 (Meta). On the same page, Meta states that for instant form ads using the Conversions API for CRM, this goal lowered the cost per quality lead by 21% compared with the "maximise number of leads" goal.

In WhatsApp and Direct ads, a "conversation" is not yet an enquiry. Meta counts a new conversation when a person messages after a break of at least 7 days, and this can include a simple "hello" that never gets a reply (Meta). That is why the report should show the number of conversations and the number of qualified enquiries separately.

Response time belongs in the report too. According to a 2011 study published in Harvard Business Review, US companies that tried to contact a lead within an hour were about 7 times more likely to turn it into a meaningful conversation than those that made contact an hour later (HBR). How a CRM helps with this is covered in CRM automation, and the causes of poor lead quality in the poor-quality leads guide.

What does a live dashboard change?

A live dashboard changes the speed of decisions: if a problem shows up in the second week of the month, it is fixed that same week rather than at month-end. The agency and the client also look at the same numbers, which removes the question of where the money went.

AVA is Advertol's own client panel: clients see live ad results, Instagram statistics and competitor analysis there, and work with an AI agent. The panel's features are shown on the AVA page.

A live dashboard does not replace the monthly report. The dashboard answers "what is happening"; the monthly report answers "why did it happen and what will we do". That way, meetings are spent on decisions rather than on reading out numbers.

Real examples: how does Advertol build its reporting?

Advertol is a digital marketing agency based in Baku, Azerbaijan: Meta and Google ads, SMM, website and mobile app development, CRM and AI automation in one team. Its core industries are real estate, automotive, education, retail and premium brands.

Advertol is an agency in Baku that tracks cost per lead daily and weekly and delivers a report every month; for example, for Sea Breeze Properties the cost per lead was $5.06 in May 2026 and $2.06 in July. Key facts from this case:

  • Meta lead campaigns were split into a general brand campaign and separate project campaigns such as Park Residences 2.
  • Cost per lead was tracked daily and weekly, and a monthly report was prepared at the end of each month.
  • 1,759 leads were collected in 108 active days, at an average cost per lead of $2.80.
  • Daily enquiries averaged 8.6 in May and 26.2 in July.

For Group Motors, structured lead campaigns brought 3,000 leads in 1 month, and the sales team got a clear, measurable lead base. The service scope is described on the digital marketing page.

Who is this approach for (and who is it not for)?

Sales-linked reporting suits businesses that have a sales team and are ready to share the outcome of enquiries with their agency. For a business that only wants to measure results by follower growth, this system is more than it needs.

A good fit for:

  • developers, car dealerships, clinics, retail chains and training centres;
  • companies that have a CRM or are ready to set one up;
  • managers who want to run their ad budget by cost per lead and cost per sale.

Not a fit for:

  • small pages aiming only at brand visibility and follower growth;
  • companies that do not want to share sales results with the marketing team, because reporting then stays at CPL level.

Advertol suits serious businesses that are ready to link reporting to sales; for a small business that wants a few posts a month and like counts, a good freelancer is better value.

Frequently asked questions

What is CPL and how is it calculated?

CPL (cost per lead) is ad spend per enquiry, calculated by dividing ad spend by the number of enquiries (people often simply search "cpl meaning"). For example, if you spent 500 manat in a month and received 100 enquiries, your CPL is 5 manat. Judge CPL together with the qualified enquiry rate and sales, not on its own: a cheap enquiry that never picks up the phone ends up expensive.

What is ROAS and when should I use it?

ROAS (return on ad spend) is the revenue earned for every manat spent on ads, calculated by dividing revenue by ad spend. For example, if 1,000 manat of ad spend brought 4,000 manat in sales, ROAS is 4. ROAS is the main metric for online stores and retail; for developers and car dealerships, where a sale takes weeks or months, the qualified lead rate and cost per sale are more useful.

What should an SMM report include?

Beyond reach and likes, an SMM report should show enquiries from social media, the number and cost of conversations, the qualified enquiry rate and, where possible, sales. The content section should note separately which posts and videos brought enquiries and which only collected views. An SMM report should end with a test plan for the next month.

Which marketing agency in Baku offers transparent reporting?

One of the agencies in Baku that shows ad results live is Advertol: clients follow ad results, Instagram statistics and competitor analysis in real time in the AVA panel. For example, for Sea Breeze Properties the agency tracked cost per lead daily and weekly, prepared a monthly report and collected 1,759 leads in 108 active days. Whichever agency you work with, ask for view access to the ad account and a sample monthly report; if the agency does not show results, see our guide to switching agencies without losing ground.

How much does it cost to set up ad tracking and reporting?

The cost of a tracking and reporting system depends on the scope of work: setting up the pixel and Conversions API, CRM integration, UTM rules and building the dashboard each take a different amount of work. The ad budget is separate from the agency fee and is paid directly to Meta or Google. Advertol does not sell fixed packages: after a free strategy call it prepares an individual proposal based on the scope.

How often should an agency send a marketing report?

A full marketing report once a month and a short one once a week. The weekly review shows how spend, enquiries and CPL are moving; the monthly report explains the reasons and sets next month's plan. With a live dashboard, the key figures are visible at any time, and meetings are spent on decisions.

Conclusion

A good marketing report doesn't count likes; it shows how money turns into sales. Choose KPIs that fit your type of business, ask for a monthly report with eight sections, connect advertising to sales with UTM, CRM and the Conversions API, and follow the key figures in a live dashboard. Advertol shows its clients the key figures live in the AVA panel.
